A resistência das pessoas é comum ao iniciar o desenvolvimento de uma mentalidade Lean, pois mudanças geram desconforto. Para superá-la, é essencial ouvir ativamente suas preocupações, comunicar de forma transparente os benefícios da transformação e engajar as pessoas, não apenas na execução, mas também na construção das soluções. Capacitação contínua, pequenas vitórias que geram confiança e reconhecimento, além de lideranças exemplares, são fatores cruciais. Promover um ambiente de aprendizado constante, onde erros são oportunidades, também é vital. Com isso, é possível conquistar o apoio necessário para a transformação Lean fluir com mais naturalidade e sucesso.

A saying from one of my mentors: “Shut up and listen.” The employees on the shop floor are the subject matter experts who battle through issues everyday to get the product out the door. Listen to them and understand the struggles they deal with and work with them to identify solutions to make their jobs easier. Implement their ideas to improve the process. If the employees are part of the team and know they are being heard, they will be more bought in to the process. Lastly, make sure everyone understands that the changes are experiments and can always be put back to how it was before if it does not work. PDCA over and over!

One scenario When introducing 5S in a Press shop, employees might resist, fearing increased workload and disruption of routines. To address this, organize a workshop to discuss workflow inefficiencies, then explain how 5S can reduce time spent searching for tools, making their jobs easier. Start with a pilot area and involve employees directly in sorting, organizing, and standardizing processes. After implementation, showcase the improvements—like reduced downtime and easier tool access—and celebrate the success with the team. This approach reduces resistance and builds enthusiasm for expanding 5S across the plant.

Based on my experience in different cultures, I would add one more powerful approach. Lean is predominantly about common sense. But common sense, rooted in a culture we intend to introduce the lean, may have special flavor, nuances. Understanding the local culture and consulting with Colleagues native in that culture, we can find such analogies what can touch the soul of the Colleagues rooted in that cultures. That opened up their mind pulling the knowledge 😊

Pushback is natural, we have been programmed to have an adverse reaction to change. It has been my experience that a great leader delivers experiences! When pushback happens we need to work hard to give experiences that enable the team to gain insight and build a different belief.

According to me, there are “coachable moments” in the team when an idea is most likely to get significant acceptance by team members. These are instances like related customer complaints etc , that show effectively what extra could be achieved / avoided through adoption of lean mindset. While education / awareness must happen throughout, such opportunities make it possible to fight pushback effectively.

Successful Lean implementation relies on engaging everyone in the organization. Encourage all employees to actively participate by sharing their ideas and feedback, fostering a sense of ownership and buy-in for the changes. This collaborative approach not only boosts morale but also taps into the collective knowledge and creativity of the team, leading to more effective problem-solving and decision-making. Empowering employees in this way can significantly reduce resistance to change and drive a smoother, more effective Lean transformation.

Ich denke, die große Angst, die in vielen Unternehmen im Hinblick auf die Einbindung aller Mitarbeitenden besteht, ist, dass damit Erwartungen geweckt werden, denen man nicht gerecht werden kann. Dennoch ist es essenziell, in den Dialog zu gehen und die Menschen mit ihre Bedenken, Ideen und Wünschen wahrzunehmen. Man kann natürlich nicht alles erfüllen, aber man kann (und muss) auf alles antworten. Getreu dem Motto: Alle hören, aber nicht auf alle hören!

Uno de los errores comunes que se tienen al generar una transformacion Lean es asumir que solo es produccion el responsable de adoptar esta filosofia de trabajo, pero esto aplica para la cadena de valor que inicia y termina con el cliente, y todos las areas de una empresa contribuyen a esta cadena de valor. La alta direccion debe ser capaz de comunicar acertivamente esta idea para que todos los elementos de la organizacion se comprometan a la transformacion Lean

Involucra activamente a los empleados en los cambios a implementar. No solamente preguntando qué opinan, sino invitándoles a las sesiones de toma de decisiones, recogiendo feedback tras la implementación de un cambio, ayudandoles a ver el impacto de sus contribuciones compartiendo como evolucionan los indicadores, exponiendo imágenes del antes y el después, compartiendo testimonios de clientes satisfechos... Si eres parte del cambio, no tendrás que aceptarlo como algo impuesto.

Involving everyone in the implementation process is also crucial. By including employees in discussions and decision-making, they start to feel part of the change rather than just subject to it. This involvement creates a sense of ownership and responsibility, which reduces natural resistance and allows the changes to be seen as a collective effort rather than an imposition.

Providing ongoing support throughout the transition process is another important step. This can include training, mentoring, and the availability of resources to help apply the new practices. When employees know they have someone to turn to if they have questions or difficulties, the implementation becomes less stressful and more accessible.

Si somos expertos en la metodología debemos ser capaces de guiar, ayudar a eliminar las reticencias que puede generar la implantación del Lean en las empresas. Acompañar con el ejemplo es una muy buena elección. Debemos conseguir que nos acompañen, ayuden a implementar y no forzar o exigir su implementación debido a que cuando no estemos presentes, se desmonoraná la implementación igual que un castillo de naipes.

Resources are needed to effectively implement lean, these resources include man hours used on training, management commitment on making it a success etc

Acknowledgments and recognition, even if simple, show that their work and dedication are valued, which motivates the team to stay engaged in the process. This creates a more positive and collaborative work environment.

Recognizing and rewarding efforts in Lean implementation boosts morale. Celebrating milestones shows appreciation and motivates continued improvement.

Toda vitória é importante e deve ser comemorada, a soma de pequenas vitórias traz um resultado maior do que a busca por uma grande vitória, um degrau por vez.

No one likes to change and no one is happy when things change around them. Listen first. But we should recognize the fact that they made the effort to voice their concerns, or make an effort to show their discomfort. Small steps makes way for great changes.

Would make it simple by just saying I did this ! We did this ! Brings a great change the moment ‘I/Me” turns to ‘’We/Us’’ theres no power in this world that would stop you from achieving what is desired.

Caso real em uma entrevista de emprego que passei. Entrevistador (C) e entrevistado (G). C: E se o operador não quiser fazer? G: Eu treino ele de novo, mudo os exemplos. C: E se ainda assim ele não quiser fazer? G: Mudo o material, crio exercícios, trago exemplos ludícos. C: E se ainda assim ele não quiser? G: Peço ajuda para outra pessoa explicar, talvez outra didática faça ele entender. C: Mas e se ele ainda não quiser? G: Se for por dificuldade de entendimento, não desisto... não sei o que faria, mas não desistiria de ensinar. Agora, se for má vontade, tem que trocar, porque uma pessoa não pode atrapalhar e segurar um movimento de mudança de cultura e processos. Não importa quem seja!
