Blueprinting as is process for TMS implementation-

1) Order receipt & validation


- How do you receive or track the orders from sales, procurement or production
- How do you do order validation to ensure min info is captured against the order
- Inventory availability check – Is it done manually?
2) Shipment order creation, processing and prioritization:
- How are shipments created and managed
- Any tools or systems used for order processing
- How do you prioritize shipments? – based on urgency, customer priority, delivery date, and
shipping constraints (e.g. reefer trucks etc)
- What information is needed to for shipment order creation – weight, height, destination etc
3) Route planning and optimization
- How do you plan shipments (e.g., by route, load type, delivery deadline, delivery location,
vehicle capacity etc)
- Do you currently use any tools or systems to optimize routes, loads, or consolidation of
shipments?
- How do you manage multi-stop or consolidated shipments?
- Are there inefficiencies in load planning (e.g., under-utilized trucks)?
- Do your customers have delivery time preferences or SLAs which need to be adhered to? If
yes, how is it managed currently?
4) Carrier selection & Freight contracts
- How do you currently select carriers for shipments?
- What criteria do you use for carrier selection (cost, delivery time, service level) and allocate
lanes to carriers?
- Do you use contracted carriers or spot rate carriers? If both, how do you decide?
- How are rate agreements managed, and do you use rate comparison tools?
- How is the current freight procurement managed – rfp, rate negotiation, capacity blocked etc
- How are freight contracts formalized – freight rates, SLA, volume commitments, accessorial
or special requirements
5) Carrier Booking and Scheduling
- What is your current process for booking shipments with carriers?
- How do you schedule pickups with carriers (manual, automated, via email, portal)?
- How is shipment scheduling optimized (e.g., by route, carrier availability)?
- Are there any bottlenecks or delays in the booking and scheduling process?
- Are there any specific loading time planned based on dock or yard availability?
- Shipment indent is created after the shipment order has been validated, prioritized, and
optimized for route and load planning, it includes details of shipment, pick up, delivery
location, carrier/vehicle details and schedule info.
6) Dispatch Documentation and Compliance
- What shipping documents are generated and how (BOL, packing list, invoices, customs
paperwork)?
- How do you manage regulatory compliance, including customs, tariffs, and other
requirements?
- Is there a system in place for handling documentation errors or missing information?
7) Loading & Dispatch
- How are goods picked, packed, and prepared for shipment in your warehouse? (notification
process)
- Do you experience any delays or inefficiencies in getting shipments out of the warehouse?
- How is inventory managed and tracked in relation to shipping?
- Are there any challenges in aligning warehouse operations with shipping processes?
- What is the process for loading vehicles? Are shipments loaded in a specific order (e.g.,
based on delivery stops, product type)?
- How do you ensure that the correct products are loaded onto the correct vehicles (e.g.,
scanning, manual checks)?
- What process is in place to verify the accuracy of shipments during loading (e.g., matching
orders to shipping documents)?
- How is the loading priority determined (first-in, first-out, customer priority)?
- Is there a specific method for load optimization (e.g., to maximize space or to ensure safety
during transport)?
- How are goods packed and secured during loading to prevent damage in transit?
- How long does it typically take to load a vehicle, and what factors cause delays?
- How is the dispatch time tracked, and how do you ensure on-time departures?
- How are drivers given instructions or route details before leaving (e.g., paper-based, digital
routing systems)?
- What are the most common causes of delays or issues after dispatch (e.g., traffic, route
deviations)?
8) Tracking & Visibility
- How do you track shipments once they are dispatched?
- What level of visibility do you currently have (real-time tracking, estimated delivery time)?
- How are tracking updates communicated to customers and internal teams?
- Are there gaps in shipment visibility or delays in receiving tracking information?
9) Delivery and Exceptions Management
- How are deliveries confirmed (proof of delivery, e-signature, etc.)?
- What is the process for handling delivery exceptions (late deliveries, damaged goods, route
changes, breakdowns, etc.)?
- How do you manage returns, if applicable, and reverse logistics?
- What steps are taken when there is a delivery failure or customer complaint?
10) Cost invoicing and payment (FAP)
- How are shipping costs calculated (rate agreements, dynamic pricing, fuel surcharges)?
- What is the process for auditing and reconciling freight bills?
- How do you handle disputes with carriers regarding costs or charges?
- Is there a system in place for freight cost analysis and tracking transportation spend?
- How do you handle generation of invoice post POD and approvals for payment (proc, finance
etc)?
11) Carrier Performance analysis
- How do you evaluate carrier performance (on-time delivery, cost, service quality)?
- What KPIs or metrics are used to assess carrier efficiency and reliability?
- Are carrier performance reviews conducted regularly? If so, how?
- What are the primary challenges with your current carriers?
- How is feedback on delivery experience captured from customers?
12) Technology and System Integration
- What systems or software are currently used in your shipping process (ERP, WMS, etc.)?
- How are these systems integrated with carriers (via EDI, API, portals)?
- Are there any gaps or inefficiencies in your technology stack (e.g., manual data entry)?
- What challenges do you face in terms of data accuracy or consistency across systems?

Other details like – customer communication on shipping updates and feedback/complaints


management, contingency planning associated to shipping disruptions (carriers shortages, delays,
natural disaster etc), scalability and future needs, major challenges, performance metrics & KPI

Logistics Metrics/KPIs

Cost metric –

1. Freight cost per unit shipped, cost per mile


2. Total transportation costs
3. Cost per lane
4. Empty miles – empty trips (deadhaul)
5. Demurrage/Detention charges
6. Accessorial charges
7. Load utilization

Operational metric –

1. OTD - % shipments delivered to customer on or before scheduled delivery date


2. Shipment lead time - The time from when an order is placed or scheduled for shipment until
the goods are picked up for delivery.
3. Order fulfilment cycle time - The time taken from receiving an order to delivering it to the
customer.
4. Dispatch lead time - the time between when an order is dispatched and when it is delivered
to the customer.
5. Carrier performance – transit time, SLA adherence, shipment damage rate, compliance with
delivery windows, tender acceptance rate
6. Warehouse to truck TAT/dwell time - The amount of time a vehicle spends idle at a loading
dock, warehouse, or delivery location before being loaded or unloaded.
7. Shipment accuracy - the consistency between a customer's order and what is delivered.
(matches customer invoice, correct address and on time, correct documentation and
accurately tracked)

9. Fuel efficiency - The ratio of fuel consumption to distance traveled or weight moved (e.g.,
miles per gallon).

FAP metrics

1. Freight bill accuracy - % of freight invoices that match the original quoted rates
