Chess anime adaptation. Not about playing chess. Chess itself. A war between enemy forces featuring giant walking castle robots, bulky war horses, and battle priests mixed up among the regular fighters.
At one point the queen steps up off the throne like, "It's time for me to get serious," and powers up like a Dragon Ball character before rocketing into the fray shooting ki blasts.
One of the grunts manages to breach the front gates of the enemy stronghold and then undergoes a Magical Girl transformation to become another queen.
Well... Digimon kinda has that going with the Chessmon family:
Child PawnChessmon, Adult KnightChessmon, Perfects BishopChessmon and RookChessmon, and Ultimates KingChessmon and QueenChessmon. All come in black and white versions, although the Ultimates have only been ever featured in the shown ones.
